Reconsideration sounds virtuous.

It implies openness.

Fairness.

Adaptability.

In agentic systems, it signals something very different.

It signals instability.

Reconsideration Is Not Neutral

Every time an agent reconsiders a decision, it pays a cost.

Not a moral cost.

A structural one.

Reconsideration reopens:

• evaluation pathways

• dependency graphs

• justification chains

• coordination surfaces

It increases uncertainty at the exact moment the system is supposed to be executing.

For autonomous systems, that is a failure condition.

Why Humans Value Reconsideration

Humans reconsider because:

• new information arrives unpredictably

• values shift

• trust is social and renegotiable

• decisions are often reversible

Reconsideration protects us from being wrong in public.

Agents don’t have reputations to manage.

They have systems to keep stable.

Why Agents Avoid Reconsideration

For an agent, reconsideration creates four immediate risks:

1. Variance Explosion

Each reconsideration introduces new branches the system must track.

2. Accountability Diffusion

It becomes unclear whether outcomes stem from the original decision or the revised one.

Execution slows while evaluation re-enters the loop.

4. Cascade Potential

One reconsideration forces others: suppliers, tools, assumptions, downstream steps.

What looks like prudence becomes systemic drag.

Reconsideration Breaks the Execution Contract

Agentic systems are designed around a simple promise:

Once resolved, execution proceeds without supervision.

Reconsideration breaks that promise.

It turns execution back into deliberation.

It converts autonomy into dependency.

It reintroduces the need for oversight.

From the system’s perspective, this is indistinguishable from failure.

Defaults Exist to Prevent Reconsideration

Defaults are not chosen because they are perfect.

They are chosen because they:

• survived prior evaluation

• introduced minimal contradiction

• allowed work to proceed

A default is the system saying:

“This is good enough to stop asking.”

Reconsideration reopens the question the default was designed to close.

Why Reconsideration Signals Prior Error

When an agent is forced to reconsider, it implies one of three things:

• the default failed unexpectedly

• the environment changed materially

• the system misjudged risk earlier

In all three cases, the system treats reconsideration as a signal that something upstream was wrong.

That is why it is resisted.

The Hidden Cost of “Optionality”

Human strategy often celebrates optionality.

Agents see optionality as risk.

Optionality means:

• more branches to track

• more states to validate

• more failure modes to simulate

Defaults exist to destroy optionality once it has served its purpose.

Reconsideration reintroduces it.

Why Systems Only Reconsider Under Pressure

Agents will reconsider only when:

• failure rates spike

• constraints are externally imposed

• the environment shifts beyond tolerance

• execution becomes impossible

Absent those conditions, reconsideration is irrational.

It increases risk without clear compensating benefit.

• Does changing this increase risk?

“What would force me to reopen this decision?”

If the answer is:

“Almost nothing”

The default has fully formed.

Why This Matters for Procurement and Control

Procurement processes assume:

• regular re-evaluation

• competitive refresh

• transparent justification

Agentic systems undermine all three.

Once a default is set:

• procurement stops behaving like procurement

• it becomes dependency management

Reconsideration becomes the exception — not the rule.

The Structural Truth

Reconsideration feels responsible.

In autonomous systems, it is destabilising.

That doesn’t mean agents never reconsider.

It means:

reconsideration is a last resort, not a feature.

Systems that reconsider often are not cautious.

They are broken.

What Comes Next

As agentic systems proliferate:

• fewer decisions will be revisited

• fewer suppliers will be re-bid

• fewer markets will remain fluid

The organisations that survive this shift will be the ones that understand:

Defaults don’t fail loudly.

They fail only when the environment breaks them.

Until then, they persist.
